Successful Presenters Engage People in a Conversation

engagement infographic draft aAs a presenter, when you are engaged in the conversation, you are connected to your thoughts and externally focused on the people you are speaking with.

If you’ve been in business for any length of time, you know that some presenters are NOT engaged in the process. Not only are their presentations hard to listen to, they also make it difficult to get business done.

Disengagement results in a lot of things. Increased nervousness, a fast speaking pace, loss of personality, and extreme self-consciousness are all common. Regardless of how it’s manifested, as a member of their audience, you can sense a presenter’s discomfort. And that pulls you out of the conversation that should be taking place and slows business down.

So what, then, does it mean to be engaged and how do you achieve it?

Let’s start by altering the opening sentence of the infographic. As a DINNER COMPANION, when you are engaged in the conversation, you are connected to your thoughts and externally focused on the FRIENDS you are speaking with.

As I’m sure you’ve experienced, it’s easy to be engaged at dinner with friends. You enjoy the people you’re speaking with, the conversation is lively, and you have no problem leading portions of the conversation, telling stories, listening, contributing, answering questions, and clarifying.

As the infographic shows, when we’re engaged, we’re externally focused on the people we’re speaking with. We’re able to think on our feet and take control of the conversation. When we’re really clicked in, our self-awareness improves and we’re able to manage the twists and turns of the conversation.

Two Primary Skills: Pausing and Eye Contact

There are two primary skills we use every day, and we’re so used to them that we don’t even think about them. In everyday conversation, we naturally pause to gather our thoughts, and our breathing is entirely involuntary. Eye contact comes naturally as well. We’re constantly checking in with the people we’re speaking with; we look for their reactions and respond accordingly. This lively give and take is a necessary element to communicating effectively, and we’re able to do it because of these two very basic skills.

Pausing and eye contact must also be used during presentations. But because the stakes are higher and there’s work to be accomplished, they are often inadvertently ignored. This is why it’s important to be intentional about their use. For many, this is easier said than done. But for a disengaged presenter, it’s only through the intentional use of pausing and eye contact that you’ll be able to settle into the conversation and get business done.

2 Levels of Success in Business Communication

TrainingIndustry2LevelsAs a leader, you expect the people you work with to communicate effectively and efficiently. Too often, they don’t. Meetings waste time. Presentations fail to persuade and sometimes seem pointless. Employees disengage, and everyone dreads the next meeting.

Much of this could be avoided if people remembered that all business communication—whether it takes place during meetings, presentations, or important one-on-ones—has to succeed on two levels. Helping your employees understand this is the first step toward improvement.

The first level of success gets a lot of attention. It’s about achieving a business goal—getting others to understand, buy or agree to something—whatever needs to get done that day. The business goal cannot be reached, or reached easily, without the second level of success.

The second level is about how the communication process is managed. No one wants to feel they have to work hard to understand what’s going on. Nobody wants to feel their time is being wasted. What everyone does want is a sense of ease, relevance and efficiency. Or, to put it another way, people go into every meeting, presentation or training session with three needs in mind:

  1. They don’t want to work harder than they have to.
  2. They want it to be about them.
  3. They don’t want to feel their time is wasted.

For Leaders Who Expect Better Communication from Employees: 5 Ways to Achieve It

2 levelsAs a leader, you expect your employees’ business communication to be effective and efficient. But is it?

Too often, it’s not. (I’ve written about the business implications here.)  However, it doesn’t have to be that way. To be effective and efficient, business interactions must succeed on two levels. Helping your employees understand this concept is the first step toward improving their communication,  whether it takes place during meetings, presentations, training sessions, important one-on-ones, informal hallway discussions, and even voicemails, instant messaging, and email.

The first level of success is easy for employees to understand. It’s about achieving the goal—being clear, concise, and persuasive enough so that others buy, agree, align, or learn.

The second level is also easy to understand, but more challenging to master. This level is about skillfully managing the process so that a fruitful conversation takes place and business gets done. This level is about ease and efficiency.

5 elements contribute to the second level of success.

1. Create the conditions for a fruitful conversation
Business rarely gets done through one-way communication. It requires a rich dialogue and conclusions drawn from multiple points of view. This means that the leader of the conversation must find ways to encourage others to contribute. This is more than saying, “Please ask questions,” or “What do you think?” It’s about creating a safe environment for people to share their thoughts freely and without judgment. Empathy, silence, and good listening all play a role.

2. Establish context
It’s common for people to show up to a meeting or presentation not knowing why they were invited or what they’re supposed to accomplish. Effective communicators establish context from the very beginning. They explain (even when it seems obvious) why the meeting has been called, what they’re trying to accomplish, and what’s led the group to this point already. Here’s an example: “Thanks for joining the meeting today. As we all know, we have a problem in the supply chain. Our goal today is to understand the variables so that we can fix the problem and get the manufacturing floor back up and running quickly.” Sometimes the context is mundane, but important to establish nonetheless. “Good Monday morning. Welcome to the staff meeting. There’s a lot going on this week, and I want to make sure we’re all ready for what’s coming. Let’s get started.”

3. Earn trust and goodwill
Nobody wants to go to another meeting where they feel their time is wasted. Over time, the leader of these meetings can chew through an awful lot of trust and goodwill. “Not Larry again…” If you feel a direct report is turning into a Larry, address it swiftly. Explain that time is money, and that their disorganization is causing frustration.

4. Make it easy for colleagues to participate in the conversation
Making decisions isn’t always easy, but the process of making them doesn’t have to be confusing. Likewise, a team update shouldn’t be difficult to follow. Every meeting needs structure and clarity. Agendas should be used. Supporting documents should be clear. Graphics should be clearly labeled and easy to grasp. If meeting attendees have to work too hard to understand the basics, they may give up.

5. Manage the give and take of the interaction
Meetings are a process, not a product. This means that the give and take of the conversation is an integral part of them. It also means that meetings can get messy. A little mess is OK. Slogging through the muck can often uncover important discoveries that lead to better outcomes. However, if things get too messy, the goal can get lost and everyone can feel stuck. Employees must learn to strike a balance between allowing too much conversation and controlling it too much. Often, simply acknowledging the situation can help control it, for example, “We’ve talked through a lot of issues, let me summarize so that we can move on.” Another example might be: “You’ve brought up a terrific point, and I think we should talk more about that. We’ve got 20 minutes left, and we still have two more agenda points to cover. Let’s make a group decision. Should we continue down this path, or table it for now so that we can end on time?”

Meetings cannot be perfected. But business shouldn’t grind to a halt because they are poorly facilitated. Using the concepts outlined here will help you coach your team to more effective and efficient communication.

Approaching presentations as conversations leads to more engagement, which is necessary to successfully keep business moving forward. Authors Ludwig and Owen-Boger walk the reader through the steps in planning and delivering the ordered conversation following the structure of their training workshops. From getting engaged to framing the conversation, from presenting the information to managing interactions, seasoned and new presenters alike will benefit from this relevant and organized text. Some long-standing presentation rules are debunked as performance tactics, while valuable techniques such as pausing, eye contact, and directing attention are discussed and validated. Through the experience of eight workshop participants, the authors effectively show readers differing personalities and various presentation scenarios then present the adaptations each participant makes to achieve an ordered conversation. If, for example, one’s default presentation approach is to improvise, the tendency to be long-winded and get off track lends importance to using framing slides and prompts to stay focused. If one’s default approach is to script the entire presentation and practice to perfection, one risks performing and disengaging from the conversation.

Included in this text is a self-assessment to assist the reader in determining their default approach. Readers will likely recognize themselves in one or more of the workshop participants. Ever get nervous when presenting? The authors share how to manage that nervousness. Prefer to put the slides together, than to actually present them? That’s addressed. Have trouble figuring out where to start with visual aids? Authors Ludwig and Owen-Boger lead readers through four steps in defining the content and structuring the framing slides for a presentation. While readers won’t have the benefit of the videotaping and playback of presentations that workshop participants do within this book, it would be possible to follow this prescriptive and answer the questions shared to further improve presentation skills. Calculating the High Cost of Poor Communication

Business presentations and meetings exist for one reason: to move business forward.

And they ought to do that effective and efficiently. But do they?

As it turns out, in far too many cases, no.

Backstory
Last week I delivered a keynote address at a conference. The presentation focused on some of the ideas in our new book, The Orderly Conversation: Business Presentations Redefined.

The audience was made up of individual contributors, managers, and senior leaders. I asked them to think about that last business meeting or presentation that they had either led or participated in. Then I asked them, “Was it effective and efficient?”

Not a single person in that ballroom raised their hand. Not one.

The Cost in Numbers
meeting frustrationAfter the conference, I starting thinking about how much time, energy, and money are wasted every day, week, month, or year by ineffective and inefficient meetings and presentations. Then I started doing some math.

Using round numbers from Wikipedia (I know, I know…), the average household income in the US is $51,939. That’s roughly $1,000/week or $200/day. Assuming an 8-hour day, the average American is making $25/hour.

Had I only googled “average hourly rate,” I would have seen this site that says the US average hourly earnings is $24.53, so I guess my math is sound. Keep in mind this is the average of all workers across the country. I’m sure the average hourly rate for many of the people at the conference was considerably higher. But let’s stick with the average figure for the sake of this discussion.

Let’s assume that there were 8 people at a meeting you attended yesterday. The meeting lasted an hour and was led by Brad, one of your direct reports. Brad’s a great guy, but he came to the meeting unprepared. He wasn’t clear on what he wanted to accomplish. He rambled on and on, jumping from topic to topic. The other attendees were distracted and took the meeting off topic at times. At one point you stepped in to redirect the meeting back to Brad. It was a frustrating meeting and, unfortunately, typical.

Let’s assume that the meeting was important, and that Brad’s goal could have been accomplished in 30 minutes had he been prepared and had he managed the process better. So that’s 30 minutes (or .5 hours) wasted, multiplied by 8 people at the average hourly rate.

.5 hours x 8 people x $25/hour = $100 wasted yesterday.

$100 wasted x 52 weeks = $5,200 wasted per year.

$5,200 wasted x 10 business units = $52,000 wasted per year. That’s equal to the average salary of one person.

Staggering, isn’t it?

The Cost of Diminished Trust and Good Will
Now let’s look at it from a different angle. Yesterday’s meeting wasn’t unique. In fact, as you think about it, it’s status quo for Brad. You’re starting to notice that others are reluctant to attend Brad’s meetings. As a result of his inefficient meetings, he’s lost the good will of his colleagues, which is having a negative effect on his reputation.

Now, let’s say that Brad talks to you about how he’d like a promotion. In the new role Brad would have to have the skills to set direction, communicate expectations, and manage weekly status meeting with senior leadership. With his current skill set, you realize you can’t trust him to take on the new role.

Now what?
My colleagues and I believe that far too much time, energy, money, and good will are squandered through ineffective and inefficient business communication. It doesn’t have to be that way, though. People simply need to (a) understand the damage caused by poor communication, (b) rethink their current approach, and (c) get comfortable using a new set of tools.

Three ways to deliver better presentations more easily

dale_ludwig_hi-res_colorIf you’re a business presenter, you know that the presentations you deliver serve one purpose—they help you get business done. Your presentations aren’t big speeches. They aren’t TED talks. They’re practical, necessary, and far too often time-consuming and frustrating. If you’re like most presenters you probably spend too much time worrying that you’re over- or under-prepared, wondering if the slides you’re using will do the job, and struggling to follow the rules of delivery.

What if things could be different? What if your next presentation was a comfortable interaction between you and your audience, a kind of conversation that gets business done smoothly and efficiently? It can be if you turn away from the speechmaking strategies you’ve been taught and approach your presentation as if it were a conversation.

The problem business presenters face is fundamental. The assumption—reinforced in school and training classes—has always been that a speech and a presentation are essentially the same process, the difference between them measured in degrees of formality. Speeches are formal. Presentations less so.

This assumption encourages business presenters to bring the wrong tools to the job. It’s like using a sledgehammer to hang a picture on the wall—not only awkward but a little dangerous as well. This mismatch in approach has real-life consequences. Among them, increased nervousness for presenters, wasted preparation time, stilted delivery, and a tendency to blame PowerPoint for every presentation ill.

So let’s look at a new way to do things. If you approached your next presentation as a type of conversation, not a type of speech, what would you do differently? What adjustments would you need to make?

1. Prepare a frame, not a script
Conversations are spontaneous processes. Someone speaks as someone listens, back and forth. The same thing happens during a business presentation, the difference being there is someone in charge, someone leading the conversation. And that person, the presenter, has a goal that can only be reached through the conversation.

So how do you prepare for that? Not by scripting because that prevents the conversation from taking place. Not by ignoring preparation altogether because that leads to confusion and frustrated audience members. The solution is to build a frame for the conversation to take place within. A solid frame assures your audience of four things: you have a plan, you know what you want, you understand their perspective, and there is a reason for them to care about what you’re talking about.

The first few slides in your presentation should emphasize the frame you’ve built. Use an agenda slide, a slide that identifies your audience’s current situation, and maybe include a slide that lists the audience’s takeaways from your presentation. The number and type of slides really doesn’t matter as long as you communicate the frame. While the frame doesn’t communicate a lot of content, it does establish you as someone who has the audience’s need for clarity and efficiency in mind.

2. Bring content slides into the conversation, because they’re more than “visuals aids”
The conventional wisdom about the visual component in presentations holds that slides must be as simple as possible, images are more persuasive than bullet points, and presenters should never, ever read what’s on the slide. I might be able to make a case for each of these ideas if we were talking about speeches, but we’re not. So let’s take a closer look at how content slides should be used in a business presentation.

I’m fairly sure that many of the slides you use would not pass the scrutiny of a professional designer. There are a two reasons for this—your audience and the amount of time you have. First, your audience may want and need to see the details, the data, the spreadsheet. Information like that can’t be designed into a beautiful slide. Your job, then, is to bring that information into the conversation, and (just as important) make it understandable and useful. Second, you probably don’t have the time to create well-designed slides anyway. So there’s no point beating yourself up about it. Just be sure that when you’re talking about a complex slide you communicate the point you need to make. Don’t just talk about the details on the slide.

3. Initiate the conversation, don’t strive for perfect delivery
When your presentation begins, it’s your job to bring the people you’re talking to into the conversation. That requires focusing on conversation skills, not delivery skills. Here’s the difference. Delivery skills are about appearances. They are about how you look and sound to your audience. Delivery skills are developed through rehearsal and lead to a type of performance.

Conversation skills are used to initiate an interaction and keep it going. They do more than make you look and sound good. They help you establish a genuine connection between you and your audience. When that happens, your natural communication instincts will kick in and your nerves will be under control.

What are the most crucial conversational skills for presenters? Eye contact and pausing. Eye contact helps you connect with your audience. You can’t have a good face-to- face conversation without it. Pausing helps you think on your feet and stay in the moment. This may sound awfully simple, but it takes conscious effort to calm your mind and focus on others when you’re feeling the stress of presenting. So at the beginning of your presentation, focus on one of these skills, whichever one works better for you.

When it’s time for your next business presentation, turn away from traditional speechmaking and embrace the essential, conversational nature of presenting. When you do, you’ll get business done more easily.

A New Definition of Success

Why a Performance Approach to Business Presentations Doesn’t Work

greg_owen_boger_300Presentations should not be confused with speeches. Speeches are a type of performance. Presentations are a type of conversation. That’s why we’ve redefined them as “Orderly Conversations.”

Unfortunately, many people, even industry experts, hang on to the idea that a presentation should be “performed,” that it can be perfected by scripting, rehearsing, planning when and how to gesture, and following rules. These rules can be about all kinds of things, like the “right” number of bullets, never looking at your slides, holding your hands a certain way, or pausing for dramatic purposes.

As Dale Ludwig writes in chapter 5 of our new book The Orderly Conversation: Business Presentations Redefined: “When rules like these are applied without consideration of their effectiveness or appropriateness for an individual, they stop being the means to an end and become the end themselves. This makes presenting more difficult for the presenter and less effective for the audience.”

Three Types of Performers
What we’ve seen is that business presenters who follow a performance approach generally fall into three categories:

  1. The Nervous Perfectionist
  2. The Dutiful Student
  3. The Entertainer

Let’s take a look at the negative consequences of each type of performer and offer up a better way forward.

The Nervous Perfectionist
In the book, we write about Jennifer, a Nervous Perfectionist. She puts an extraordinary amount of time into planning her presentation and rehearses it several times before the big day. Her goal is to perfect her delivery.

Unfortunately, during her last presentation, Jennifer felt like a failure because things didn’t go as she’d planned. Her solution was to rehearse more the next time.

Jennifer’s assumptions look like this:

Dale writes: “As Jennifer moved through each of these steps, she assumed she was gradually taking control over the process. But it didn’t work. What happened to Jennifer actually looks like this.”

Dale goes on: “As you can see, Jennifer’s nervousness led her to rehearse, which turned her presentation into a performance. This made her more self-conscious and more nervous. Her decision to rehearse more for the next presentation just repeats the cycle.”

The Dutiful Student, a New Definition of Success and a True Story
Another type of performance-focused presenter is what we call the Dutiful Student. Dutiful Students want rules they can follow. After all, their thinking goes, there must be a better and worse way to do something. Give me rules and I’ll follow them.

Last week in a workshop, we met Sandra (not her real name). She is a Subject Matter Expert and accidental trainer. Several times she asked, “What’s the rule for… “

As proof of her allegiance to the “prepare, prepare, prepare” rule, she pulled out a three ring binder containing her training slide deck. Each slide, complete with script in the speaker notes, was laminated for safekeeping.

We asked her how long it takes her to get ready to actually deliver the training. She said with a sigh, “Weeks and weeks. It’s far too time-consuming, and I have a lot of other responsibilities.” She was clearly frustrated by this.

When we asked her how she felt when learners asked questions, she said she hated it because it pulls her out of her script. “I have to think a lot when I’m up there. If they interrupt me it just throws me off.”

As the discussion went on, Sandra and her classmates agreed that her process is inefficient and didn’t create the conditions for fruitful learning. In Sandra’s attempt to follow rules and perfect the delivery of her training, she lost sight of her goal, which was to teach, to inspire learning.

Create the Conditions for a Fruitful Conversation
We worked with Sandra to help her create the conditions for a fruitful conversation. The first step was to turn her focus away from herself and toward her learners. She needed to get out of her head and actually speak with them.

During the first exercise in class, Sandra’s instruction was to introduce herself to the group and to engage them in a conversation about her job responsibilities. After several attempts, she finally settled into the conversation. She actually saw them and their reactions. She responded to them in the “here and now.” They asked questions, and Sandra answered them with ease.

This exercise was recorded on video. As she and I watched it a little later she said, “I forgot about thinking, and just did it! I just talked with them.” She was amazed that she could actually stand in front of the group and hold a conversation. She wasn’t thinking about her gestures, or even what to say. She was engaged in the here and now of the conversation, and it came naturally to her.

As we continued to talk, she made a connection that will stick with her well into the future. She said, “You know … as I think about it, I do my best teaching at the bar after my sessions. Now that I know why that is, I have a new definition of success!”

The Entertainer
In the book, we also talk about Sophia, an Entertainer. The character of Sophia was inspired by a young man (we’ll call him Calvin) that I worked with years ago. He was in sales and approached his sales presentations as if he were a comedian on a stage.

Calvin had a larger than life personality, a toothy smile, and a presentation style to go with it. I remember he swaggered to the front of the room and asked if we were ready. When we said yes, he snapped into action. It was as if the spotlight had just been turned on.

I remember that Calvin’s boss caught me in the hall that day and invited me into his office for a chat. As it turned out, Calvin’s job was on the line. His buyers weren’t buying, and none of his co-workers wanted to work with him. Calvin was over the top and perceived as phony. Not exactly the type of person most people want to work with or buy from.

So What Does This Mean for You?
Dale writes: “The lure of the performance approach is control; presenters use it because they assume success comes from planning exactly what they are going to say and how they will say it in advance of the presentation. “There’s No Soul in Perfection”

american-idol-logoI’ll admit it. I watch American Idol. I suppose I have a little bit of … something… in my heart for those kids. I used to be a young performer. I dreamt of stardom too.

Now that I’m older and have worked that dream out of my system, I’m far more interested in the coaching the contestants receive than the performances themselves. Last night’s show, Season 13 – Top 8, was a coaching bonanza.

greg 200x300Harry Connick Jr’s advice to Sam was to make a connection, look at a single person (or the camera) and connect. He’s right about that. And it’s good advice for business presenters too. It’s not enough to say words, no matter how clear or persuasive (or pitch perfect) you are. You need to say them to someone. Make a connection. Make sure you’ve been heard and understood.

Immediately following Harry’s advice, Keith Urban told Sam, “There’s no soul in perfection.” He wants Sam to let loose, get a little dirty, rough it up. The same is true for business presenters.

We’ve posted a lot about the downside to striving for presentation perfection. It puts too much pressure on you and it takes you out of the moment. You can’t be “in” a conversation and reciting what you’ve rehearsed at the same time. It just doesn’t work. A presentation audience wants to feel as if the words are coming out of your mouth for the first time. They want to feel as if they can add to the conversation rather than observe as you talk.

That’s not to say that you shouldn’t be prepared. You should be. But you also need to react in the moment to what’s happening around you. Let the conversation get a little messy. Rough it up. Make a connection. That’s when the heart and soul of a business presentation shines.
